Where to start: the first three operations fixes for a small RIA that feels behind

If a small RIA's operations feel behind, start with three things in this order: write down which strategy each account follows and since when, write down how every client's fee is calculated and keep each bill's calculation, and put the compliance file in order with an owner and a review date for each record. Those three cover most of what clients, examiners and successors ask about. Everything else can wait until they're done.

"Our operations are a mess and I don't know where to start." It's the most common thing small-firm owners say. The usual response is a long list: CRM clean-up, a procedures rewrite, a new billing tool, a file-naming project. Long lists get started and abandoned. Three things, in the right order, get finished.

Fix 1: the strategy of record

For every account, write down which model or strategy it follows and since when. Include accounts that don't follow a model, with what they are instead: held away, non-discretionary, reporting only.

Fix 2: the fee calculation

For every client, write down the rate or schedule, exclusions, grouping and any exception, and check it matches their agreement. From now on, keep the calculation behind every bill.

Fix 3: the compliance file

List the records you keep: procedures, policies, registers and logs. Give each one an owner, a home and a review date.

What waits until later?

File naming, CRM tidying, new reports, a full procedures rewrite. Put them on a list. Most get easier once the three are done.

A worked example

Take a hypothetical solo RIA whose owner feels permanently behind. Over six weeks, an hour or two a week: first a dated strategy for each of 90 accounts, which turns up seven with no clear model; then a written fee for each of 50 households, which turns up three agreements that don't match; then a list of every compliance record with an owner and review date. The long list of other projects stays a list. At the next records drill, everything is found inside the hour.

When is this overkill?

If all three are already in good shape, pick the next most painful thing instead. Most firms find at least one of the three needs work.

How Advorra fits

Advorra keeps all three in one place: versioned models with a dated strategy of record for each account, quarterly billing with exclusions and every run on a billing blotter, and compliance registers with owners and review dates. Every firm is set up with The CollabHub, including moving data from the current CRM. See the product page, or read about the strategy of record, explaining a fee and the records drill.

One thing to do this week: write down, for your five largest households, which strategy each account follows and since when.

An operations guide, not legal or compliance advice.

Questions advisors ask

Why these three first?

They're the records most often asked for, and the ones that cause the most trouble when they're wrong: what an account was managed to, what a client was charged, and whether the compliance file is current.

How long does it take?

For a small firm, a few weeks of steady work alongside client work, not a big project.

What about everything else?

Write it on a list and leave it until the three are done. A short list finished beats a long list started.

Do we need new software first?

Not necessarily. Getting the facts written down comes first; where they live comes second.

Is this compliance advice?

No. It is an operations guide.
